Salt is not enough

The first grain of salt meets the surface. The innermost parts of the leg are still far away: in between lie centimetres of muscle, fat and connective tissue, fibres running in different directions, areas protected by the rind, parts laid bare by trimming and points where the water will leave more slowly. The salt will not reach everything at the same moment, and the water will not abandon the meat evenly either. It is this distance, more than the calendar, that defines the work of the norcino, the pork butcher who salts and cures.

Covering a leg with salt is a gesture. Turning it into a ham that is stable, recognisable and able to mature for months is a craft.

A leg is not a uniform block

Two legs can weigh the same and behave differently under processing. The fat cover can change, and so can the extent of the lean, the shape, the firmness, the ratio between the different muscles and the amount of water held in the tissue. The pH of the meat, the temperature reached after slaughter and the conditions in which the leg was cut and transported can all affect salting and drying as well. The raw material does not arrive as a standard unit to which one unchanging formula can be applied.

In Prosciutto Toscano DOP the legs come from heavy pigs born, reared, slaughtered and cut in the regions the product specification allows, and after trimming every fresh leg must weigh at least 11.8 kilograms. The weight is a requirement, not a description of how the material is built. A larger leg does not automatically call for an amount of salt worked out through a simple proportion: the fat present, the extent of the bared area and the anatomy of the piece change the speed at which the exchanges happen. The norcino has to look at the whole leg, not only at the number on the scales.

Before the salt, though, comes the cold. Immediately after slaughter the legs are chilled for at least twenty-four hours at a temperature between –2 and +2 °C; before salting their internal temperature must lie between 0 and 3 °C, and salting must begin within one hundred and twenty hours of slaughter. These limits are not part of the stage set of tradition: they are there to govern a material that, until shortly before, was part of a living organism, and in which physical, chemical and microbiological changes are still going on.

Cold slows time down, it does not stop it. A temperature that is too high in the early stages can encourage spoilage; a leg that has not chilled evenly can behave differently while it takes up the salt. The cold has to reach the inside as well, and the air temperature in the chiller is not the temperature at the heart of the leg. The chiller produces an ambient condition; the norcino has to check that it has arrived inside the material.

The V-cut is already a map

The shape of Prosciutto Toscano is not made at the end: it is built on the fresh leg. Trimming removes the trotter, part of the rind and the subcutaneous fat inside the crown, and the characteristic V-cut lays bare a wider portion of the lean. It is not only a visual sign that makes the product recognisable: it increases the surface through which salt can enter and water can leave.

Every cut changes the path the transformation will take. Leaving more rind protects the meat from drying, but limits the surface directly exposed; removing a wider part of it makes the exchanges easier and speeds the process in those areas, while raising the need to avoid drying the meat out too far. The thickness of the fat has a function too: it is a less permeable barrier than the bared muscle.

The norcino does not trim to make the ham tidier. The cut decides where the material will stay protected and where, instead, it will be opened to the process. The V-cut is already a map.

The salt goes in while the water comes out

In Prosciutto Toscano DOP the salting is dry. Salt, pepper and natural flavourings of plant origin are spread over the surface: the product specification allows, among others, garlic, bay, wild fennel, juniper, myrtle, nepitella (calamint), oregano, rosemary, sage, thyme and saffron. The mixture is pressed onto the meat and spread with care, but the salt is not absorbed like a cream.

When it meets the damp surface it begins to dissolve in the water held in the tissue, and a difference in concentration builds up between the outside, richer in salt, and the inside. The salt tends progressively to diffuse towards the centre; the water, at the same time, moves towards the outer areas and is driven off. The two movements do not run at the same speed at every point: salt travels more easily through the exposed lean and meets more resistance in the areas protected by fat and rind, while the direction of the fibres, the temperature and the pH change the exchanges.

At the start the concentration is inevitably higher near the surface, and the work has to allow enough time for that gradient to narrow without letting the outside turn into a barrier that is too dry. The norcino does not simply put salt on the meat: the norcino builds the conditions in which the salt can cross it.

More salt does not mean more craft

Applying the same salt for the same number of days does not guarantee two identical hams. A heavier leg has longer distances to cross, a thicker fat cover slows the exchanges, a wetter lean surface can dissolve the salt and take it up differently from one that has already dried in part. Even the way a leg lies during resting can change how the liquids are distributed: this is why batches are selected and worked according to their characteristics. The calendar helps to organise the process. It cannot take the place of judgement.

Uniformity does not come from treating every piece in the same way, but from varying the treatment enough to bring different materials towards the same range of result. Craft repeatability does not consist in repeating the gesture blindly, it consists in repeating the outcome.

Salt does decisive work. It lowers water activity, the amount of water actually available for microbial growth and for a great many reactions; it contributes to flavour, changes the structure of the proteins and affects the enzymes that will go on working through maturation. Too little salt, or an uneven distribution, can leave more vulnerable areas and produce an unstable ham; too much salt can make the meat excessively salty, harden some parts and hold back the enzyme reactions on which texture and aroma depend further than is needed.

In the finished product the specification sets a maximum salt content, expressed as sodium chloride, of 8.3 per cent. It is a limit, not a target: a compliant ham can sit below that figure, and the producer’s task is not to approach the threshold allowed but to obtain a salting that is sufficient, even and consistent with the other transformations. Used without precision, salt can also hide things: it can cover a weak aroma, or make a surface look stable while the inside has taken a different path. The craft is not measured by the amount applied. It is measured by the ability to know where the salt has reached.

Without preservatives does not mean without technology

The product specification for Prosciutto Toscano DOP does not allow the use of additives and preservatives during salting. That point is often turned into a slogan — salt, time and air — as though the product could be born by leaving the meat in a room and entrusting it to tradition. In fact the absence of preservatives makes control of the process even more important, because stability is built through a succession of conditions:

  • the hygienic and technological quality of the raw material;
  • chilling;
  • how promptly the work is done;
  • the penetration of the salt;
  • the progressive reduction of available water;
  • the control of temperature and humidity;
  • the cleanliness of the rooms and the tools;
  • the separation of batches;
  • chemical, physical and sensory checking.

No single barrier replaces the others. Salt does not correct a bad start in preservation, cold does not make up for uneven salting, and a long ageing does not automatically make a leg compliant when it developed spoilage in the first weeks. The absence of additives does not reduce the process to nature: it increases the responsibility of technique.

Resting is not inactivity

After salting the legs are set to rest in a chilled room, and to the eye little happens: there is no blade cutting, no machine kneading, no fire transforming. Inside, though, the distribution goes on: the salt moves towards the less concentrated areas, the outer part begins to lose moisture while the inner part stays richer in water. Resting also serves to reduce those differences.

It is not the same as leaving the meat alone for a set number of days. Temperature, humidity, air movement and the arrangement of the legs have to stop the outside from drying too quickly, because an over-dried surface can slow the exchanges with the inside. The ham would look dry without necessarily being dry all the way through. It is one of the paradoxes of ageing: taking water out too fast can make it harder to take it out well.

When resting is over, the legs are washed with warm water containing no disinfectant. The wash removes salt, pepper and residues left on the surface, but it does not return the meat to its earlier condition: the salt that has entered the tissue will go on distributing itself, the water already lost will not come back, the proteins are now in an environment different from that of the fresh leg. The wash separates two phases: it closes the direct contact with the salt left outside and prepares the surface for drying.

After washing, the legs are dried in rooms with controlled temperature and humidity, and the meat has to start losing water again. This time without visible salt to show where the transformation is happening.

The sugnatura slows the most exposed point

The lean laid bare by the V-cut loses moisture faster than the areas protected by rind and fat, and if it went on drying unprotected it could harden while the inside still holds a great deal of water. The sugnatura, the lard coating, works on that difference: the exposed surface is covered with a paste of lard, wheat or rice flour, salt, pepper and natural flavourings of plant origin.

The lard is not there to make the ham glossy, and it is not a crust meant to be eaten as part of the product. It regulates the passage of moisture: it slows evaporation from the most vulnerable areas and lets the inner part go on losing water without the outside becoming too dry. It does not seal the meat completely — if it did, it would block the process it is meant to accompany — but it builds a controlled resistance.

The layer has to stick, cover what needs covering and stay compatible with ageing. A crack can expose an area to more intense drying, a badly applied coating can protect unevenly. The sugnatura appears to add material. Its function is to decide how the material already there will be able to go on losing water.

Ageing is not keeping something still

For Prosciutto Toscano DOP ageing takes place in rooms equipped to guarantee an adequate exchange of air, at temperatures between 12 and 25 °C. The rooms may use equipment to hold the balance of temperature and humidity and to allow, where conditions permit, natural ventilation, light and humidity. The product is not only dried: inside the meat, the enzymes already present in the muscle and in the fatty tissue go on working. The proteins are progressively broken down into peptides and amino acids, the fats release fatty acids that can take part in forming aromatic compounds.

It is from these changes, together with the salt, the plant flavourings and the loss of water, that a large part of the sensory profile emerges. The ham does not already hold all of its own aroma when it enters the room: it develops it. But even the changes that are wanted have a limit. Excessive proteolysis can produce a texture that is too soft, pasty or sticky and can contribute bitter notes; oxidation of the fats, left ungoverned, can generate rancid notes. Too little drying can leave parts too wet, too much can make the flesh hard and dry.

Time does not select the good reactions on its own: it lets them all continue. The craft has to build conditions in which the ones that are wanted prevail.

The air has to move without attacking

Ventilation accompanies the loss of water, but more air in movement does not necessarily mean better ageing. A current that is too strong can dry the surface quickly and create sharper differences with the inside; air that is almost still can slow evaporation too far and encourage unwanted conditions on the surface. Relative humidity has to change with the phase as well: at the start the point is to stop the surface from closing too quickly, later the point is to go on removing water fast enough to bring the product towards the characteristics expected of it. Temperature, meanwhile, affects evaporation, enzyme activity and microbial dynamics all at once.

There is therefore no ideal room held for a year at the same values: ageing is a path, and modern plant makes it possible to recreate different conditions along the cycle. Sensors, mechanical ventilation and control systems do not betray the craft: they let it know more precisely what used to be read through the outside weather and the opening of a window. Data does not replace the eye. It stops the eye from imagining that the air is right simply because the cellar smells good.

The specification recognises the part played by air, humidity and Tuscan environmental characteristics in the maturing of the product. But the climate no longer acts as an uncontrolled force: production has to carry on through wetter years and hotter summers, and the ageing rooms can correct the conditions — not to make the territory irrelevant, but to stop a swing in the weather from ruining months of work. The idea that an authentic ham must depend on an open window alone confuses a bond with the environment for technical neglect. The territory offers conditions, the craft decides how to use them.

The same holds for the equipment. A chiller keeps the temperature it has been set to, but it does not decide whether that temperature suits the stage the batch has actually reached. A ventilation system moves the volume of air it has been programmed to move, but it does not see that some legs are drying faster than others. A machine can repeat the same programme with a precision no hand alone can reach, and it can also repeat a wrong programme perfectly.

The craft moves, then, from the physical gesture to the ability to read: the norcino reads data, surfaces, textures and smells, and compares one batch with the last without expecting them to behave in the same way. Technology reduces the uncertainty of the instruments. It does not remove the uncertainty of the material.

The surface does not tell you about the centre

After months of work a ham can look right: the shape is regular, the rind is dry, the sugnatura is holding, no obvious spoilage is visible. The inside stays largely hidden. Weighing shows how much mass has been lost, but not how the moisture is distributed; an analysis can determine salt, water and other parameters in the sample examined, but every ham keeps differences between one muscle and another and between the areas near the surface and those deeper in.

This is why control has to use different instruments. Analysis measures what can be expressed as a number, external examination shows shape, firmness and the condition of the surface, the spillatura, the bone-needle test, questions the smell inside. In the traditional practice a thin horse bone is used, shaped like a needle and pushed into specific points of the leg; as soon as it is drawn out it is smelled by someone trained to recognise the aromas compatible with correct maturing and those that signal a problem.

It is not divination, it is sensory sampling: the bone goes where the eye cannot and brings a trace of smell out, and the judgement depends on whoever reads it. A traditional tool becomes useful not because it is old, but because it yields information that would otherwise mean opening the product and losing it. The spillatura, though, does not measure salt content, moisture or the proteolysis index precisely, and a compliant chemical analysis does not describe the whole aroma of a ham, nor can it establish on its own whether the texture is the one wanted. Real control comes from crossing them.

At the moment of release for consumption the specification sets a maximum muscle moisture of 61 per cent and a maximum proteolysis index of 30 per cent, alongside the limit on salt. These values define a perimeter: inside it there can be hams of different ages, different aromatic intensity, different texture and different perceived saltiness. A ham can be compliant and dull, it can be intense without being balanced, it can have lost enough water and lost it badly. The rule sets out what cannot be missing. The craft builds what will make a slice recognisable.

Ten months are not a short cut

The minimum ageing period for Prosciutto Toscano DOP is not universally two years. For hams with a final weight between 7.5 and 8.5 kilograms, at least ten months must pass from salting to sale; for those weighing more than 8.5 kilograms at least twelve months are required. Product intended for slicing has to mature for a further two months: at least twelve months for the first weight band and at least fourteen for the higher one. The specification allows release for consumption within a maximum of thirty months from the start of processing.

These numbers do not build an automatic ranking. A compliant ten-month ham is not an unfinished version of one aged twenty-four, and a longer product is not inevitably better. As ageing continues the ham goes on losing water: the texture becomes more concentrated, the aromatic profile can intensify and the perception of saltiness can change. Beyond a certain point, though, that same development can produce excessive hardness, oxidation or imbalance. Longer time has value only when the material has been prepared to carry it. Otherwise it is simply time gone by.

Meanwhile the leg shrinks. It enters the process weighing no less than 11.8 kilograms and the finished product normally weighs between 8 and 9 kilograms, and can never fall below 7.5: a substantial part of the difference is water. The norcino sells less weight than the weight bought and worked, and that loss is not accidental waste, it is a condition of the transformation.

But not every loss is a good one. A drop that is too fast can signal aggressive drying, one that is too small can indicate that the process has not reached the balance expected, and two hams with the same total loss can have distributed it differently. What counts is not only how much has been lost at the end: it is when, at what speed and under which conditions.

Long time has another consequence, though: an early mistake can stay hidden for months. Uneven salting can show up when the product is cut, deep spoilage may only be recognised through the spillatura, excessive proteolysis can become obvious when the flesh loses firmness. In the meantime the ham has taken up space, has been moved, washed, dried and coated with lard, using energy and labour. When it is rejected at the end, what is lost is not only a leg: it is all the months that leg has already been through.

This is why control has to begin while the fault can still be avoided. Selection, initial temperature, trimming and salting look like less captivating stages than the long maturing, but they are the ones where the margin is widest for stopping a mistake from becoming irreversible. Ageing does not put things right. It amplifies what has been handed to it.

The norcino works on the records too

Every Prosciutto Toscano DOP carries a succession of marks. By the twenty-eighth day from birth the piglet must be identified through the origin tattoo or an equivalent validated system. The slaughterhouse applies its own identifying mark to the legs it passes. Before processing, the producer fixes to each leg a metal seal that cannot be removed, carrying the code of the product and the date processing began. At the end of ageing, only compliant hams receive the DOP fire brand, applied in the presence of the officer of the control body.

Every stage must also be documented, and breeders, slaughterhouses, cutting plants, processors, packers and slicers are entered in the control system with an obligation to declare the quantities handled and produced. Traceability does not improve the aroma directly, but it makes it possible to reconstruct where the leg came from, when it entered processing, which operators handled it and whether the product sold really matches the supply chain declared. The record is not the opposite of the craft, it is what stops the story told on the product from parting company with the real material.

The outline of Tuscany branded into the rind, by contrast, is immediately recognisable, and it is easy to read it as a graphic element. But the mark does not open the product: it closes a check. It is applied only after the minimum period required and to hams that meet the physical, chemical, chemical-physical and organoleptic characteristics of the specification: the shape must be right, the weight cannot fall below the minimum, the lean must show the colour expected, the subcutaneous fat must be firm and well attached, and salt, moisture and proteolysis must stay within the limits.

The mark does not make the ham compliant. It declares that someone has verified that it is. This is why the specification requires the mark to stay visible on the whole hams and on the cut portions sold: the denomination does not belong to the label alone, it has to stay physically attached to the leg that went through the process.

A slice shows everything at once

When the ham is cut, months of decisions appear on a single surface: the colour of the meat, the distribution of the fat, the texture of the outer part and of the inner one, the evenness of the salting, the ability of the slice to hold together without turning rigid, the aroma that comes up as soon as more surface meets the air. The customer sees the slice. The customer does not see the chilling, the trimming, the weeks of resting, the speed of the air or the moment the lard was applied.

Yet every element is still present in the result. An area that is too dry tells of water leaving too fast, flesh that is excessively soft can indicate protein changes that went beyond the balance wanted, saltiness concentrated at the surface speaks of an incomplete distribution. The slice is the point at which the process can no longer hide. It cannot be corrected after the cut: it can only be tasted, accepted or refused.

At the start there is a fresh leg, the salt is outside and the water is still abundant inside. Over the months that follow the salt goes in and the water comes out, the proteins and the fats change, the surface is protected, the air regulated, the weight checked and the inside questioned through analysis and spillatura. A ham is born of opposite movements: something has to get in, something else has to leave the material.

The norcino works on that distance. The work is not simply preserving meat: it is deciding how fast it can stop being fresh without merely becoming dry. Salt is the most obvious ingredient, the craft is the invisible path that lets it reach the centre.

Salt is not enough. Someone has to know where it has reached.
